Problem

The Creative team operated within a reactive, top-down structure with little visibility into timelines, capacity or ownership. Work was frequently delayed due to unclear priorities, shifting requirements and lack of cross-team alignment. Resistance to process change and limited Agile exposure further hindered delivery consistency and team morale.

Solution

Approach:
I started by assessing the team's existing workflow culture, identifying gaps in agility, collaboration and ownership. Partnering with department leaders, I introduced Agile as a mindset shift, not just a process, and rolled out in a phased approach that both included tailored training and demonstration.

Execution: We implemented Agile ceremonies including stand-ups, retros and sprint planning customized to fit creative workstreams. I designed and deployed Jira boards to support visibility, guided the team through iterative process improvements and ensured continuous feedback loops to support adoption.

Leadership: I focused on participative leadership, mentoring team leads in facilitation, prioritization and delivery ownership. This hands-on coaching led to five internal promotions, increased accountability and a 30% rise in process adoption. I also partnered with executives to ensure Agile alignment with larger business strategy.

Impact

Results: Team velocity increased by over 40%. Workflows became more consistent, delivery timelines improved and project communication strengthened across departments.

Business Value: The shift enabled Creative to meet increasing demands while remaining aligned with product and marketing priorities. Agile practices improved resource forecasting, reduced last-minute escalations and created a repeatable structure for future growth.

Lessons Learned: Lasting Agile change requires cultural buy-in, not just process implementation. Meeting the team where they were, adapting frameworks to fit their context and investing in leadership development proved essential for sustained success.

Led the transformation of a change-resistant Creative department into a self-organizing Agile team. By introducing Agile principles, coaching team leads and restructuring delivery workflows, I enabled faster, more aligned execution while supporting individual growth and team autonomy.
